It hasn’t rained in days.
Maybe it hasn’t rained all week.
Yet there’s a water stain on the ceiling—or worse, water is actively dripping into your building.
So how can the roof possibly be leaking?
The answer may surprise you:
Water inside a commercial building doesn’t necessarily mean rainwater is entering through the roofing system at that moment.
Sometimes moisture entered the roof during an earlier storm and remained trapped within the roofing assembly.
Sometimes condensation or rooftop mechanical equipment is producing the water. And sometimes a plumbing or mechanical component—not the roofing membrane—is responsible.
There’s another possibility, too: the roof may indeed have a problem, but the place where you see water inside may have little to do with where it entered.
That’s why diagnosing commercial water intrusion requires more than finding the wet ceiling tile.
1. Moisture May Already Be Trapped in the Roof
One of the more confusing explanations for a dry-weather “roof leak” is moisture that entered the roofing system during an earlier storm.
Commercial roofs are assemblies made up of multiple components. Depending on the roofing system, those may include the membrane, insulation, cover board and structural roof deck.
Once water gets beneath the membrane, it may be absorbed by or become trapped within portions of that assembly.
And when the rain stops, that moisture doesn’t necessarily disappear.
It can remain within the roofing system and continue moving until it eventually finds a pathway into the building.
That means the water dripping from the ceiling on Tuesday may have entered the roofing system during Saturday’s storm.
The rain may be gone. The trapped moisture may not be.
2. Multiple Roof Systems Can Make Water Intrusion Even More Confusing
Some commercial buildings have more than one roofing system because a newer roof was installed over an existing one rather than the original roof being completely removed.
When moisture enters an assembly like this, its path can become complicated.
Water may become trapped between roofing systems or within layers of insulation. An older roof beneath the current system may even temporarily prevent that moisture from reaching the building interior.
Eventually, however, the water may find a pathway through.
That can create one of those situations that seems to make absolutely no sense to the property owner:
“It hasn’t rained for three days. Why is the roof leaking now?”
It may not be taking on new water now.
The moisture you're seeing may have entered during the previous rain and remained within the roof assembly.
This is one reason understanding what is actually beneath the visible roof membrane matters when investigating persistent water intrusion.
3. The Water May Be Traveling Before You Ever See It
Another common misconception is that an interior leak should be directly beneath the place where water entered the roof.
Unfortunately, water doesn't always cooperate.
Water can enter at one location and travel through or along portions of the roof and building assembly before becoming visible inside.
Depending on the building's construction, it may follow the roof deck, structural components or other available pathways before gravity finally gives it somewhere to drop.
That means the ceiling stain is important evidence—but it isn't necessarily a map pointing directly to the exterior leak.
Where water appears is where its journey became visible. It may not be where the journey began.
4. The HVAC System May Be Producing the Water
Here's where diagnosing a “roof leak” gets particularly interesting.
Rooftop HVAC equipment can produce water through condensation. That water is supposed to drain properly from the equipment, but when it doesn't, moisture can find its way into the building.
A condensate line or component may freeze and later thaw. A drain may become obstructed. Or there may be a problem with how the condensate is being discharged.
And sometimes the problem begins before the equipment has had much time to age.
We've encountered water intrusion after new HVAC equipment was installed. In one case, the condensate drainage had been connected incorrectly, preventing the unit from draining as intended.
There was water inside the building.
There was HVAC equipment sitting on the roof.
But the roofing system wasn't causing the water.
That's an important distinction because repairing the roofing membrane isn't going to correct a mechanical drainage problem.
5. HVAC Equipment Can Take in Rainwater, Too
HVAC-related water intrusion isn't limited to condensation.
Rooftop mechanical equipment has covers, panels, joints, ductwork and other components intended to protect the equipment and building from the weather.
If a cover or panel is missing, damaged or displaced, wind-driven rain may be able to enter the equipment.
Joints and weatherproofing materials around rooftop mechanical components can deteriorate as well. Old sealants and mastics may crack, separate or simply reach the end of their service life.
The result can be especially misleading because the water appears during rain.
Naturally, everyone assumes the roof is leaking.
But if wind-driven rain is entering through damaged mechanical equipment, repairing the surrounding roofing membrane won't solve the problem.
This is also why the weather conditions surrounding a reported leak matter. A building that remains completely dry during ordinary rainfall but develops a leak during storms with strong winds may be providing an important diagnostic clue.
6. Condensation Can Look Remarkably Like a Roof Leak
Not every condensation problem originates with a malfunctioning HVAC unit.
Commercial buildings can experience significant differences in temperature and humidity between conditioned interior spaces, exterior air, ductwork and other components of the building envelope.
Under the right conditions, condensation can develop on cold surfaces.
Eventually, that moisture may drip into an occupied space.
To the person standing underneath it, there's very little difference between condensation and rainwater.
Either way, there's water coming out of the ceiling.
But there is an enormous difference when it comes to fixing the problem.
A roofing repair cannot solve a building condensation problem.
7. Plumbing Penetrations and Pitch Pockets Deserve a Close Look
Commercial roofs contain numerous penetrations.
Pipes, conduits, refrigeration lines and other components may pass through the roofing system, and some of these penetrations are weatherproofed using pitch pockets or similar details.
These areas deserve particular attention during a roof inspection.
Over time, the material within a pitch pocket can deteriorate, crack, shrink or separate from the penetration. Older details may also show evidence of repeated repairs as additional sealants or patching materials have been applied over the years.
Once the detail is no longer watertight, rainwater may enter around the penetration and make its way into the roofing assembly.
But here's where diagnosis matters again.
The pipe itself may be perfectly fine while the roofing detail surrounding it is failing.
The opposite can also occur: a plumbing or mechanical line may develop a leak while the roof penetration surrounding it remains watertight.
So when water appears near a pipe or rooftop penetration, seeing the pipe doesn't automatically identify the culprit.
The line, the penetration and the roofing detail surrounding it may all need to be evaluated.

8. When the Water Appears Can Be as Important as Where It Appears
When Bill investigates a reported commercial roof leak, the property's history can provide some of the most useful clues.
You don't need to know roofing terminology.
You need to tell us what happened.
Was it raining when the water appeared?
Was it a light rain or a heavy storm?
Was the wind blowing hard?
Did the water begin immediately, or only after it had been raining for several hours?
Did it continue after the rain stopped?
Did it appear a day or two later?
Has water appeared when there hasn't been rain for a week?
Does the problem seem to occur during particularly hot or humid weather?
Is there HVAC, plumbing or other rooftop equipment near the general area?
Those aren't casual questions.
They help establish a pattern.
And sometimes that pattern tells an experienced commercial roofer that what appears to be the obvious explanation doesn't fit the evidence.
A Dry-Weather Leak Can Still Be a Roofing Problem
There's an important distinction to make.
If water appears when it isn't raining, that does not automatically mean the roof is innocent.
Moisture may have entered through a roofing deficiency during an earlier storm and remained trapped within the assembly.
Likewise, if water appears while it is raining, that doesn't automatically prove the roofing membrane is responsible.
Wind-driven rain may be entering through rooftop mechanical equipment or another building component.
That's why diagnosing water intrusion shouldn't become an argument between:
“It's the roof.”
and
“It's the HVAC.”
The real question is:
Where did the water originate, and how is it getting into the building?
How B&D Approaches a Commercial Water-Intrusion Problem

The condition of the roofing system matters.
So do penetrations, pitch pockets, HVAC curbs and equipment, flashing details, drainage conditions and previous repairs.
But the behavior of the leak matters, too.
If the reported problem doesn't correspond with recent rainfall, that's a clue.
If it occurs only during wind-driven rain, that's a clue.
If water continues appearing days after a storm, that's a clue.
And if the suspected roofing defect doesn't adequately explain the timing or location of the water intrusion, the investigation shouldn't stop simply because something on the roof looks suspicious.
Sometimes knowing that the evidence doesn't make sense yet is what leads you toward the actual source.
When Moisture Testing May Be Necessary
If conditions suggest that moisture may be trapped beneath the roofing membrane, a commercial roof moisture survey can help determine what's happening within the roof assembly.
For roofing systems compatible with electronic moisture testing, B&D may use a Tramex® moisture meter to help identify areas that may contain trapped moisture.
When the roofing membrane isn't conducive to electronic moisture scanning, or when physical verification is needed, Bill may perform carefully selected core samples.
Core samples can provide information that surface inspection alone cannot, including insulation thickness and whether more than one roofing system has been installed.
Together with the roof's history and visible conditions, that information can help determine whether the problem is isolated or part of something more extensive.
Does Water Inside Mean You Need a New Roof?
Absolutely not.
Water inside a commercial building doesn't automatically mean the roof needs replacement.
It doesn't even automatically mean the roofing system is responsible.
If a localized roofing deficiency is identified, a repair may be all that's necessary. There are often warning signs that a commercial roof needs repair before a small problem becomes a larger one.
If testing reveals trapped moisture or more extensive deterioration, restoration or replacement may need to be considered based on the actual condition of the roofing system.
And if the investigation indicates that the water is coming from HVAC equipment, plumbing or another building component?
A reputable roofing contractor should be willing to tell you that, too.
